Document Signer Docusign Laravel Package

la-souris/document-signer-docusign

DocuSign driver for la-souris/document-signer that lets Laravel and PHP apps send documents for eSignature, track envelope signing status, and retrieve completed, signed files through one consistent, framework-agnostic signing API.

Technical Evaluation

Architecture fit

  • v1.0.0 is a provider implementation, not a new framework: DocuSignProvider satisfies the existing la-souris/document-signer-sdk SignatureProvider contract. From an architecture standpoint this is a plug-in swap behind an interface the application already depends on, so domain code (envelope orchestration, document records, webhook handlers) should remain untouched.
  • The dependency direction is correct: this package owns DocuSign-specific concerns (JWT auth, anchor/tab construction, certificate retrieval, Connect event mapping) and leaks only SDK-level types upward. That is the boundary a TPM wants, because it keeps DocuSign replaceable and keeps provider-specific failure semantics out of the core model.
  • The one deliberate coupling is the sdkDocumentMap envelope custom field, which persists application Document::$id values inside DocuSign. That is a pragmatic solution to DocuSign's positional document ids and is durable across callbacks, but it makes DocuSign the system of record for a mapping the application also owns. Treat it as a cache, not a source of truth.

Integration feasibility

  • Small surface area: three classes plus a config object, one auth strategy, one placeholder replacer, one event mapper. No migrations, no queue workers, no new infrastructure to operate. Realistic integration effort is days, not weeks, assuming a DocuSign developer account already exists.
  • Hard prerequisites gate the work: an integration key (client id), an RSA keypair, an impersonated user GUID, an account base URI, and one-time JWT consent granted by that user in the DocuSign admin UI. Consent is the most common first-day blocker and is not something engineering can do unilaterally.
  • Anchor-based placement is the right call for a ValidSign migration because it is layout-independent and requires no template authoring in DocuSign, but it transfers placement risk onto document design. The explicit anchorYOffset per tab plus the document-wide anchorYOffsetPixels fine-tune is a genuine de-risking feature: calibration becomes a config change rather than a code deploy.

Technical risk

  • Placement fidelity. Anchors depend on an exact, unique anchor string per field, and pixel offsets are sensitive to page geometry, renderer differences, and any document template edit. A duplicated anchor string silently places multiple tabs on the first match. This is the highest-probability defect class and needs a visual regression check in the acceptance criteria.
  • Auth lifecycle. JWT grant tokens are short-lived and consent can be revoked or expire silently (e.g. user deactivated, key rotation, environment migration). Failure surfaces only at send time or webhook time. Token caching/refresh behaviour is internal to DocuSignJwtAuth and should be explicitly verified under load and after key rotation.
  • Document resolution fallback. The normalized document-name match is a heuristic; two documents whose names normalize to the same string will mis-map. The Summary.pdf skip is correct, but the fallback should be logged and alerted on, not silent.
  • Webhook trust. The release notes describe EventType mapping for Connect callbacks but say nothing about HMAC signature verification, replay protection, or duplicate/out-of-order handling. Unverified webhooks are an unauthenticated state-transition endpoint and would be a release blocker for me.
  • Non-finalized documents. SignedDocumentUnavailableException being explicitly retryable is good contract hygiene, but it means download is inherently asynchronous; callers must have a retry policy with backoff or the exception becomes a user-facing error.
  • Runtime floor. PHP 8.3+ and SDK ^1.0 are hard constraints that may force an upgrade of the host application or rule this out for older services.

Key questions

  • Is DocuSign Connect payload signing (HMAC) verified, and are duplicate/replayed events idempotent at the application layer?
  • Is there an environment switch (demo vs. production base URI, separate integration keys) and is it config-driven per environment?
  • Does the provider map DocuSign error responses (429 rate limit, 401 consent required, envelope-not-found) onto distinguishable SDK exceptions, or do they collapse into a generic failure?
  • What is the maximum number of tabs/documents per envelope we intend to support, and does the anchor approach stay within DocuSign's per-envelope custom field and tab limits?
  • Who owns the anchorYOffsetPixels value per document template, and where is that value recorded so it is reviewable and reproducible outside a running environment?
  • Is downloadAuditEventsJson() exposed to operators only, or does it form part of any contractual audit deliverable?

Integration Approach

Stack fit

  • Composer-installable Laravel/PHP package with a config object (DocuSignConfig) rather than env-var spelunking, so it fits standard Laravel service-provider binding and config caching. It slots into the existing SignatureProvider binding with no change to calling code.
  • Assumes the application already persists Document records with ids and already handles the SDK's exception taxonomy. Both are pre-existing conditions of adopting document-signer-sdk, so no new domain modelling is required.

Migration path

  • No data migration. The sdkDocumentMap is written at send time, so mapping is populated only for envelopes sent after cutover.
  • Envelopes already in flight with ValidSign must be allowed to complete on ValidSign. That requires provider selection per envelope (persist which provider issued it) rather than a global switch — plan for this explicitly, it is the single most common migration defect.
  • Dual-run is cheap here because both providers honour the same contract; a subset of low-risk document types can be sent through DocuSign in parallel with ValidSign for a fixed period, with outputs compared for field placement and audit artefact parity.

Compatibility

  • Verify host runtime is PHP 8.3+ before committing; if the service is on 8.1/8.2 this becomes an infrastructure workstream, not a package install.
  • Confirm the installed document-signer-sdk satisfies ^1.0, and check whether any other provider package pins a conflicting SDK range.
  • Confirm DocuSign account plan supports the API volume and the Certificate of Completion retrieval we rely on for downloadAudit().

Sequencing

  1. Provision DocuSign developer account, integration key, RSA keypair, impersonated user; complete one-time JWT consent and record it in the runbook.
  2. Spike: send one representative document end-to-end in the demo environment; assert tab placement against the ValidSign baseline for the same document.
  3. Calibrate anchorYOffsetPixels per document template and persist the value in config/repo, not in a live environment.
  4. Wire Connect: register the callback URL, enable HMAC verification, add idempotency keys, verify EventType mapping against real payloads for sent/delivered/completed/declined/voided.
  5. Implement download retry policy around SignedDocumentUnavailableException; verify downloadAudit() returns a valid PDF and that Summary.pdf is excluded from the signed-document set.
  6. Dual-run on a document subset; compare artefacts; then cut over new envelopes only.
  7. Retain ValidSign binding until all pre-cutover envelopes are terminal, then decommission.

Operational Impact

Maintenance

  • Low code-maintenance burden: one provider, one auth strategy, one mapper. The real maintenance load is external — DocuSign API versioning, Connect payload schema changes, certificate/key rotation, and consent renewal. Budget for a named owner of the DocuSign account relationship, not just the code.
  • The anchorYOffsetPixels knob is operationally excellent (drift correction without a deploy) but creates configuration drift risk if values are edited per environment. Require these values to live in version-controlled config with a comment naming the document template they calibrate.
  • Anchor strings and document templates become a de facto contract between the document authors and the provider. Any template change is a change to integration behaviour and should go through the same review as code.

Support

  • First-line support needs a new triage path: "signing failed" now has DocuSign-specific causes (consent revoked, key expired, anchor not found, envelope voided, document not yet finalized). Publish a decision tree that routes on the SDK exception type first.
  • downloadAuditEventsJson() is the right escape hatch for investigations; make sure support staff know the Certificate of Completion PDF and the raw JSON feed are different artefacts and answer different questions.
  • Establish a DocuSign support escalation path and account admin contact before launch, since auth and consent issues are outside our control.

Scaling

  • Throughput is bounded by DocuSign API quotas and JWT token acquisition, not by our application. Watch for 429s under burst sends and add client-side backoff rather than retrying immediately.
  • Webhook ingestion volume scales with envelope count times recipient count; Connect retries on non-2xx, so the endpoint must acknowledge fast and process asynchronously. Synchronous processing in the webhook path will fail under load.
  • Audit PDF retrieval is a heavier call than metadata retrieval; do not fetch certificates on list views, and cache them once obtained since a completed envelope's certificate is immutable.

Failure modes

  • Consent revoked / impersonated user deactivated — all sends fail at auth; detect via a synthetic canary envelope or a scheduled token-acquisition health check.
  • RSA key rotation without config update — same blast radius, same detection.
  • Anchor string missing or duplicated — tabs silently misplace or land at DocuSign's default position; requires visual verification, not just status checks. Mitigate with a post-send placement assertion in non-production.
  • Uniform vertical drift — corrected via anchorYOffsetPixels configuration change, no deploy; document the correction so it is not re-litigated.
  • Document map miss and ambiguous name fallback — signed document attached to the wrong Document record. Alert on any fallback-path resolution.
  • SignedDocumentUnavailableException treated as terminal — customer-facing "download failed" on an envelope that is simply not finalized. Enforce retry-with-backoff in the caller.
  • Unverified or replayed Connect callbacks — incorrect envelope status transitions. Must be closed before production.
  • Summary.pdf naming collision — a legitimately signed document named Summary.pdf would be skipped; confirm the skip rule is anchored on DocuSign's certificate artefact, not on filename alone.

Ramp-up

  • An engineer familiar with Laravel and the existing provider contract can be productive in one to two days; the DocuSign domain concepts (integration key, impersonation, consent, anchor tabs, Connect) are the actual learning curve and take closer to a week to internalize.
  • Produce three artefacts during onboarding: a runbook covering key rotation and consent renewal, a calibration guide for anchor offsets per template, and a webhook event-to-status mapping table. These are the items that otherwise get rediscovered during an incident.
  • Recommend one engineer plus one reviewer own the provider; the interface keeps the blast radius small enough that this does not need a team.
