Laravel Ai Translator Laravel Package

kargnas/laravel-ai-translator

Automatically translate Laravel language files with AI. Scans PHP and JSON localization files, finds missing translations, and generates them via OpenAI, Anthropic, and other providers, keeping multilingual apps in sync with minimal setup.

Technical Evaluation

Scope note: This is the first assessment for kargnas/laravel-ai-translator. Evidence base is the 1.7.22 changelog only; no source review, test-coverage data, or prior due diligence exists. Treat ratings below as provisional and gate them on the key questions.

Architecture fit

  • The package is a Laravel-side translation automation layer: it reads localisation files, sends strings to an AI provider, and writes translations back. It fits application stacks where locale files are VCS-tracked and translation is a build/CI-adjacent task rather than a runtime request-path concern.
  • It is config- and service-provider-driven, so it composes cleanly with standard Laravel conventions (published config, env-driven secrets, artisan/queue execution). No architectural conflict with a conventional Laravel app.
  • 1.7.22 materially changes the architecture posture: OpenRouter becomes the default provider and model pricing is loaded live. That converts a self-contained dev tool into one with an external gateway dependency plus a second, non-obvious network dependency at pricing time.

Integration feasibility

  • Low-friction install (composer require, config publish, provider credential). The blocker is not code integration, it is account/procurement: a default-provider switch means teams now need an OpenRouter account and funded credits to run out of the box.
  • Allow symfony/process ^8.0 widens the dependency envelope. Positive for teams already on Symfony 8, but it also means Composer may resolve combinations the maintainer has not exercised. Requires a lockfile diff and matrix check against the target Laravel version's own constraints.
  • CI-only changes (Claude Code workflow, actions/checkout 4→6, claude-code-action bump) do not affect consumers.

Technical risk

  • Default provider change shipped in a patch release (1.7.22). Silent behavioural change on a semver-patch: existing installs that relied on the previous default now route through a different gateway, with different model naming, pricing, and failure semantics. Highest-impact item in this release.
  • Live pricing fetch at runtime. Introduces egress to a third-party endpoint during normal operation. Unclear whether it is cached, bounded by timeout, or has an offline fallback. Risk of artisan command latency, CI flakiness in network-restricted runners, and cost estimates that drift from invoiced spend.
  • "Fix PHPStan memory usage and parsing callback" is ambiguous. If it touches response/stream parsing, it is a correctness change to the translation pipeline, not just static analysis hygiene. Must be verified before trusting output parity.
  • Maintainer concentration: a single primary author plus one first-time contributor in this release. Bus factor and review depth are a real (if common) supply-chain concern.

Key questions

  1. Is the OpenRouter default documented as breaking, and is there an explicit config key to pin the prior provider?
  2. Does the live pricing call block boot, artisan commands, or each translation batch? What is the timeout, cache TTL, and offline behaviour?
  3. Did the parsing-callback fix change translation output for any provider, or only static-analysis plumbing?
  4. Which Laravel/PHP versions are actually tested against symfony/process ^8.0? Is there a CI matrix?
  5. What is the licence, the release cadence, and the policy for behavioural changes in patch versions?

Integration Approach

Stack fit

  • Assumes Laravel with PHP 8.x, queue workers available, and locale files in lang//resources/lang/ under source control. Natural fit where translations already flow through PR review.
  • Not a fit for runtime, per-request translation (latency, cost, and third-party availability all argue against it).

Migration path

  1. Pin 1.7.21 on the current branch and capture a baseline: one full translation run, cost estimate, and diff of generated files.
  2. Upgrade to 1.7.22 in an isolated branch. Immediately pin the previous provider explicitly in config rather than accepting the new default, so the upgrade tests package changes and provider changes separately.
  3. Diff output against the baseline. Any unexplained string-level difference traces to the parsing-callback change and must be explained before merge.
  4. Run a second pass deliberately on OpenRouter, compare quality and cost against the same source strings, and only then decide whether to adopt the new default.

Compatibility

  • Confirm Composer resolution against the target Laravel version with symfony/process ^8.0 in play; check for constraint conflicts and for transitive upgrades of unrelated packages.
  • Confirm egress allowlisting for the provider endpoint and the pricing source; many corporate CI runners are egress-restricted.
  • Secrets: OpenRouter key belongs in the secret store and CI env, never in published config committed to the repo.

Sequencing Spike (1 day) → config/provider audit → non-production run on a low-risk locale subset → cost and quality comparison → production rollout with the provider pinned via env var → revisit default and pricing behaviour only after a quarter of stable runs.

Operational Impact

Maintenance

  • Routine composer update hygiene plus tracking of provider/model deprecations. OpenRouter model identifiers and price points change independently of this package, so cost behaviour can shift without a version bump.
  • Expect continued Dependabot churn; low risk but non-zero review load, and major-version bumps should not be auto-merged.

Support

  • New first-line support scenario: credential/credit failures at the gateway. Runbook needs explicit handling for auth failures, 402 (insufficient credit), 429 (rate limit), and provider-side model retirement.
  • Cost questions from finance now have an owner: someone must reconcile the package's live pricing against actual invoices.

Scaling

  • Cost scales roughly linearly with locale count × key count × model tier. Establish a per-run budget alert before enabling on all locales.
  • Queue throughput and batch sizing matter more than raw API limits; the live pricing call adds a per-run egress hop that should be cached or skipped in batch contexts.

Failure modes

  • Missing or unfunded OpenRouter credential after the default switch → translation jobs fail hard, potentially in CI, blocking unrelated releases.
  • Pricing endpoint unavailable → degraded or blocked cost reporting; worst case, blocked execution if the call is on the critical path.
  • Dependency resolution failure on older Laravel with the widened Symfony constraint.
  • Parsing regression producing silently malformed translations — the most dangerous class, since it ships to users. Mitigate with a baseline diff on every upgrade.

Ramp-up

  • Low for a mid-level Laravel developer: roughly half a day to install, configure, and produce a first translation set.
  • Higher for the operational owner: a written note covering provider selection, cost model, secret rotation, and failure triage is needed before this runs unsupervised. Budget one to two days including the migration rehearsal above.
