Laravel Secrets Loader Laravel Package

eznix86/laravel-secrets-loader

Load secrets from external providers into your Laravel config at boot time, keeping credentials out of your .env and source control. Cleanly resolves values from supported secret stores and injects them before your application starts.

Product Decisions This Supports

  • Build vs. buy on secrets infrastructure. This package is a thin Laravel integration layer over external secret stores (adapters, per the v0.3.1 "adapter read" refactor). It lets you defer building a bespoke secrets loader in your app repo and instead adopt a managed store with framework glue. Roadmap implication: don't staff a "secrets loader" project; fund the secret store and adopt this.
  • Security and compliance roadmap. Centralizing secrets and removing them from .env files, CI variables, and container images is a recurring prerequisite for SOC 2, ISO 27001, HIPAA, and PCI evidence. This package is an enabler for that workstream — necessary but not sufficient on its own.
  • Multi-environment / multi-tenant deployments. Per-environment or per-tenant secret loading reduces config drift between stage, prod, and customer instances; it lowers the cost of standing up new environments.
  • Feature vs. platform prioritization. Adopting it is enablement work that frees PM capacity for product features instead of reinventing secret wiring.
  • Vendor portability hedge. The adapter pattern lets you swap secret backends (AWS/GCP/Azure/Vault) without rewriting app code — useful leverage during vendor negotiations and during a cloud migration.
  • Maintenance signal, not a product signal. v0.3.1 is a maintenance release (null-coalescing refactor in the adapter read path; new test covering Composer autoloader registration). No new features, no breaking changes, no deprecations. It's a positive hygiene signal but does not, by itself, change the adoption decision.

When to Consider This Package

Consider when:

  • You run a Laravel app and already use, or plan to use, an external secrets manager.
  • You have compliance or audit requirements that mandate centralized secrets or rotation.
  • You want to eliminate secrets from .env, CI env vars, and Docker images.
  • Your team is small and would rather adopt a maintained OSS loader than build and maintain a bespoke one.
  • You need per-environment or per-service secret scoping without branching config per environment.
  • You value backend-agnosticism and want to keep the option to switch secret stores.

Look elsewhere or proceed cautiously when:

  • You're not on Laravel — the value is in the framework integration, not the loader.
  • You need full secret lifecycle capabilities: rotation orchestration, leasing, dynamic credentials, or audit trails. Use the store's native SDKs or a dedicated secrets platform.
  • You need real-time push/refresh of secrets into a running app without restarts — verify rotation/refresh semantics before committing.
  • You have no secrets backend and no ops capacity to run one. The package adds an integration, not a store.
  • You can't tolerate pre-1.0 churn. It's still v0.3.x; pin versions and isolate usage behind your own config boundary.

How to Pitch It (Stakeholders)

Executives / leadership. This is a small, low-cost integration that supports our security and compliance posture. It moves secrets out of code and config into a managed secret store, closes a common audit finding, and reduces incident risk from leaked credentials. It does not add a new vendor by itself — it's adapters over whichever store we already run or plan to run. Effort is measured in days, not quarters.

Engineering. A thin, framework-native adapter for Laravel. The adapter pattern keeps us backend-agnostic. The v0.3.1 release shows active maintenance — a refactor in the read path plus a test that registration works through the Composer autoloader, which is exactly the kind of integration test you want to see in a Laravel package. Still pre-1.0, so pin it and keep direct calls isolated behind our own config layer. Onboarding is the usual Composer install, publish config, register the provider.

Security / compliance. Enables centralized secrets, removal of secret material from repositories and CI, and per-environment scoping — all common control requirements. Pair it with rotation policies and access controls in the underlying store; this package is not a substitute for those controls, only the delivery mechanism.

Finance / TCO. Replaces bespoke loader code and its ongoing maintenance burden with an OSS dependency. Recurring costs are the secret store's usage fees, not this package.
