Handoff Laravel Package

clarkewing/handoff

A Laravel package for handing off work or state between users, jobs, or requests. Provides a straightforward API to pass things along cleanly without custom glue code. Lightweight, framework-native, and quick to set up.

Technical Evaluation

Architecture fit

  • clarkewing/handoff sits at the authentication/session boundary: it transfers an authenticated (and now unauthenticated) context across first-party domains. Best fit is a Laravel estate with multiple owned hosts — marketing → app, tenant subdomains, or a legacy → new-platform migration — rather than a public SSO product.
  • v0.2.0's guest login flow broadens applicability into pre-auth funnels (cart, onboarding, invite acceptance). That is a meaningful capability expansion, but it also multiplies the number of code paths that mint sessions, which is the highest-risk surface in the package.
  • The /handoff domain constraint is an architectural signal: the package expects to be scoped to a specific host. That is the right default for security, but it makes the integration explicitly multi-domain-aware and environment-configuration-dependent.

Integration feasibility

  • Small surface area (service provider, route, publishable config). A spike is cheap — days, not weeks.
  • The two release items are independently adoptable: the domain constraint is configuration; the guest flow is an opt-in route/API addition. Neither should require a rewrite of the host application.
  • Real feasibility questions are environmental: shared session store, HTTPS everywhere, trusted proxy headers, and per-environment domain values in config/handoff.php.

Technical risk

  • 0.x versioning is the headline risk. A 0.1.5 → 0.2.0 bump is not a compatibility guarantee. Adding a domain constraint to the /handoff route can narrow route matching and silently break hosts that previously resolved the route on any domain. Treat this as potentially breaking until the diff says otherwise.
  • Guest login is a privilege-elevation surface. Minting an authenticated session from an unauthenticated entry point requires signed URLs, short TTLs, single-use enforcement, and domain/audience binding. Any gap here is a session-fixation or account-takeover vector.
  • Redirect handling. A guest flow almost always carries a return/continue destination. Unvalidated redirect targets introduce open-redirect risk.
  • Session backend coupling. Cross-host handoff presumes a shared session driver (Redis/database). File or per-host cache sessions will fail in ways that look like random login loops.
  • Bus factor. Single maintainer, low release cadence, small changelog. Limited external validation of a security-sensitive package.

Key questions

  • Does the /handoff domain constraint fail closed or fail open when unconfigured? What is the default for existing installs?
  • Token mechanics: TTL, single-use enforcement, storage (stateless signature vs. database/cache-backed), and replay protection.
  • Is the continue/redirect target allowlisted, or passed through?
  • Laravel/PHP version matrix, test coverage, static analysis, and whether a security policy exists.
  • Does the guest flow create a session only, or can it also provision/link a user record?
  • Any publishable config or migration changes requiring vendor:publish --force or migrate?
  • Compatibility with Sanctum/Passport/Fortify, route caching, Laravel Octane, and multi-tenant packages (e.g. stancl/tenancy).
  • Maintainer's stated support policy for 0.x breaking changes.

Integration Approach

Stack fit

  • Presumed Laravel 10/11/12 on PHP 8.1+, but this is unverified — confirm composer.json constraints before planning. Fits cleanly where the session driver is already shared (Redis or database) and all handoff hosts are HTTPS with consistent cookie domains.
  • Incompatible-in-practice with per-host file sessions, apps behind inconsistent proxies, or hosts on divergent Laravel majors.

Migration path

  • Greenfield adoption: no prior assessment exists, so this is a first integration rather than an upgrade.
  • Pin strategy: exact-pin 0.1.5 only if already in use; for new work, pin 0.2.0 exactly rather than a ^0.2 caret until the diff and test suite are reviewed. Do not float on * or dev-main for an auth component.
  • If 0.1.x is already deployed anywhere, read the PR #3 diff before bumping — the domain constraint is the likely breakage point.

Compatibility

  • Verify route caching (php artisan route:cache) works with the constrained route.
  • Verify Octane safety: no per-request mutable state in config or singleton bindings.
  • Confirm no collision with existing handoff-named routes or middleware aliases.
  • Check whether the package's config file must be republished (new keys for domain + guest flow) — a missing key is the most common silent failure.

Sequencing

  1. Spike (1–2 days): throwaway branch, two domains, staging only. Validate handoff for a logged-in user end to end.
  2. Security review gate: signature algorithm, TTL, single-use, redirect allowlist, logging. Do not proceed without sign-off.
  3. Config rollout: domain constraint set per environment (local, staging, production hosts enumerated). Feature-flag the route.
  4. Guest flow: adopt last, in a separate flag and a separate PR, with its own abuse review (bot session creation, invite-token brute force).
  5. Rollback: disable route + purge outstanding tokens; document the runbook before enabling in production.

Operational Impact

Maintenance

  • Low ongoing code footprint, but plan for the package to be vendored or forked if it goes stale against a future Laravel major. Assign an internal owner; do not rely on the upstream maintainer for timely security patches.
  • Track upstream releases manually — cadence is low enough that automated dependency bots may be the only signal.

Support

  • Community-only support, no SLA. Internal escalation must route to the owning team, not the package author.
  • Document the configuration contract (which host is the handoff domain per environment) in the team runbook; this is the most likely thing to be misconfigured by someone else later.

Scaling

  • Stateless signed-URL design scales horizontally with no shared state beyond the session store.
  • If single-use tokens are persisted, they need a shared, low-latency store. Avoid cache-local or file-backed token stores behind a round-robin load balancer.
  • Clock skew across nodes is a real scaling failure mode; enforce NTP and keep TTLs comfortably above expected skew.

Failure modes

  • Misconfigured domain constraint → 404 on /handoff, presenting as an inexplicable login loop rather than an error.
  • Expired or already-consumed token → redirect loop or silent fallback to login.
  • Captured handoff URL replay, if single-use is not enforced.
  • Open redirect via an unvalidated continue parameter.
  • Cache eviction before token consumption under memory pressure.
  • Octane workers serving stale config after a deploy.
  • Guest flow enabling bulk session creation by bots if unthrottled.

Ramp-up

  • Low: 1–2 engineer-days for a Laravel-fluent developer to integrate and test, plus roughly half a day of security review. The guest flow adds a second review cycle and a throttling/abuse design task.
  • Main ramp-up cost is not the API — it is building confidence in the security model of a 0.x, single-maintainer auth package. Budget review time accordingly.
